In 2026, every one of those moats has a hole in it.
Features? A well-prompted AI can replicate a competitor's feature set in weeks. Network effects? Users multi-home across six platforms simultaneously. Integrations? APIs abstract the switching cost away. Distribution? AI agents are starting to do the searching, the comparing, the purchasing — and they don't have brand loyalty.
The old competitive playbook isn't dead. But it's insufficient in a way that will surprise executives who don't notice until it's too late.

Why the Old Moats Are Weakening

Feature advantages evaporate faster. When a skilled developer with AI tools can prototype a feature in a day that used to take a quarter, the window of feature exclusivity collapses. Battleground 1: The Memory Wars
Here's the shift that most strategists haven't fully processed yet.
In the old economy, competitive advantage accrued from attention — who could capture and hold user focus. In the AI economy, competitive advantage accrues from accumulated intelligence — who has the deepest, most proprietary understanding of their users' contexts, workflows, and reasoning patterns.
This is the Memory Wars. And the rules are fundamentally different from anything that came before.
What Memory Actually Means
Memory in an AI platform isn't a feature. It's a structural property of the system. Every interaction teaches the platform something — about how this user thinks, what problems they're trying to solve, which approaches work for them, which don't.
The longer you use the platform, the better it understands you. And here's the critical asymmetry: that improvement is non-transferable. If you leave, you don't take the memory with you.

Type 3: Recursive Memory Networks. This is the new moat. Individual and collective memory layers interact. Battleground 2: The Intelligence Stack
Most companies competing in AI are fighting on the wrong layer.
There are three layers in the modern AI stack. Understanding which layer you're competing on — and which layer actually has defensible margins — is one of the most important strategic questions of the next decade.
Layer 1: Infrastructure. Foundation models, compute, storage. OpenAI, Anthropic, Google, Meta. This is the arms race layer, and it is consuming hundreds of billions in capital. The economics favor the largest players enormously. If you're not already at scale here, the window to compete has likely closed.

Outcome-based pricing is not without traps, and understanding them is part of the competitive picture.
The attribution problem is the hardest: in complex business environments, isolating AI's contribution to an outcome is genuinely difficult. Sales AI gets implemented while a company also launches a new marketing campaign, hires experienced sales staff, and introduces a new product. Revenue goes up 30%. How much credit does the AI get? Build memory infrastructure first. Most AI products optimize for capability. The products that win will optimize for memory accumulation. Every design decision should be evaluated through: does this deepen context? Does this make accumulated knowledge visible to users? Does it accelerate the path to the irreplaceable threshold?
Compete on orchestration, not models. The foundation model race is not yours to win. The context engineering race is. Proprietary workflows, domain-specific data pipelines, institutional knowledge encoded into the system — this is where durable advantage lives.
Price toward outcomes deliberately. You don't have to flip immediately. But start building the measurement infrastructure now. Know your outcome metrics. Know your attribution model. Run hybrid pilots. The companies that win the outcome economy aren't the ones who discover it — they're the ones who have spent years building the confidence to back their AI with guarantees.
Protect your memory from commoditization. The greatest risk in the AI era isn't being outcompeted. It's building a great AI product on top of someone else's foundation model, accumulating users and context, and then having that foundation model provider move up the stack and compete directly — with better underlying intelligence and identical data access.
This is why the orchestration and application layers matter so much. They create the gap between "we use the same model" and "we have something you cannot replicate."
The Deeper Point
In traditional strategy, competitive advantage was largely static. You built your moat — network effects, switching costs, brand — and then you defended it.
In the AI era, competitive advantage is dynamic. Memory compounds. Outcomes improve. Pricing power grows with measurement confidence. The moat doesn't just hold — it widens with every cycle.
This is both more demanding and more rewarding than the old model. It requires a different kind of patience: investing in depth rather than breadth, in context rather than features, in infrastructure before monetization. Most companies aren't willing to do this. They optimize for growth metrics that look good in quarterly reviews.
The companies that understand the new physics of competition will build something the old playbook was incapable of: moats that widen over time rather than saturating. Competitive positions that become harder to attack the longer they exist.
